Before the category, the owner was the pipeline.

MTP was a clinic owned by a bold entrepreneur, Luke Kane, who was incredible at his craft. The only challenge was that what got the owner to where he was was the exact thing stopping him from getting to the next level. Because everyone wanted to see him, he knew he had to approach things differently to achieve his vision of creating a world-leading Exercise Physiology practice and owning his own category.

THE CHALLENGE

Allied health is crowded with general rehab and gym-adjacent offerings.

Without a sharp category, MTP was competing on location and the reputation of each individual person within the business. Instead of MTP being known for its incredible ability to get results as a business, each practitioner was their own product.

This presented in 3 key areas that made it difficult for the business to reliably grow and scale.

With two very different primary client bases: 1) CrossFit athletes 20–40 looking to be free from injury and 2) chronic pain and injury clients 40–60 needing dedicated care — fulfilment was reliant on individual ability within the team, as opposed to one clear model of delivery.

With a large amount of business coming through people specifically wanting to see Luke personally, 10 hour in-clinic days became the standard. Everything else required to grow and scale had to happen outside of this, requiring massive work weeks.

Due to most new customers coming through to see a specific person, based on prior reputation: hiring and maintaining a standard of delivery was challenging. This was a clear hurdle limiting consistency and growth.

THE DIAGNOSIS

First principles showed that MTP could become a Category King

On an analysis of the numbers, it was clear that MTP had promising signs of an ability to take their existing resources to streamline for scale.

Advertising leak - < 100 Impressions

Referrals were strong, however the owner was the main pipeline. Their most valuable offer wasn't getting an impressions. By looking at the source of these clients, we had our first clear acquisition channel.

Interest leak - < 1.5% CTR

“Improve the way you move” was good as a brand slogan, but not for a primary market offering. This reflected in all channels + attempts at advertising (i.e. mailbox drops, facebook ads, signage etc.). Data showed early signs that specificity improved interest, however the clinic on the whole was still stuck in its generic position.

Opt-in leak - < 3%

Due to the lack of a specific offering, it was clear that people viewing MTP's offering were simply 'shopping' around for what they could decide was the best option. The challenge was that as we weren't specific, there wasn't a clear way to help them know if MTP was for them. This reflected in the data with a < 3% Opt in on all channels.

Customers would come in for a one off consultation & expect a fix in 1-2 sessions. With the new framing, they knew there was a long term process involved, with options to meet them where they are at. This made the clinicians job of selling significantly easier as they could prescribe instead of trying to sell.

CRM data showed a clear pattern. Patients with chronic issues such as Knee Osteoarthritis had almost a 1000% higher customer value and stronger reviews and referrals than other segments.

How we turned MTP Health into a Category King

The process of turning insights into action for MTP Health in a progressive manner.

  1. 01
    Step 01 — Get clear on what’s really going on

    Diagnose the real constraint (not more marketing)

    The data was clear, limited impressions to their most valuable offering. What was needed was a complete system to make the clinic an asset, not just the founder. We knew that if we could keep the current lead flow, the referral rate of the knee program would lead us to be able to scale.

    The real constraint meant that knee program impressions could be measured by an increase in customer LTV. More people in the knee program, the higher the LTV would trend up over time. This became the primary focus of tracking numbers to see positive increases in all leading activities.

    Step 02 — Unplug the constraint on people you already own

    Double down on primary positioning & begin to own the category

    This was a 2 folded approach. MTP had a strong customer base. We went out to those customers, letting them know about our specialist offering. We also went out to our referral network of medical & allied health practitioners to let them know about our specialisation. The outcome was immediate signal that our offering was right for the market.

    What was previously considered competitive to many referrers became something MTP's referrers saw as a prescription that many of their clients needed. This gave confidence that they could refer without fear of losing their own business.

    The offer that can scale

    Define the mechanism and the fulfilment

    Once the positioning was clear, every bit about how the clinic functioned started morphing to allow for the best delivery of service for its core avatar. This meant specific equipment, assessment processes, group based offerings & thousands of other actions that drove key results in the customer journey data.

    Previously, customers would come in for a one off consultation & expect a fix in 1-2 sessions. With the new framing, they knew there was a long term process involved, with options to meet them where they are at. This made the clinicians job of selling significantly easier as they could prescribe instead of trying to sell.

    The data reflected this, with an over 5X increase in customer LTV across the clinic, plus a conversion rate to flagship programs well above the 10% target.

    Steps 03–04 — Rule of 100, then iterate

    Engineer the demand system

    Once it was clear that outcomes could be achieved consistently, we installed acquisition channels one by one. This included a robust referral strategy, Google ads & Meta ads where required.

    Each channel was built up slowly, ensuring metrics supported the hypothesis around the customer journey matching the highest value channels. Primarily this was measured by customer LTV per channel.

  5. THEN
    Then — keep what works and scale it

    Let the category pull demand

    Through this process of becoming a Category King, MTP was less constrained by demand. It was able to go from one clinic struggling to be consistent to a multi location practice focused on creating one of the most validated treatment pathways in the industry.

    It has now morphed into an entirely new business with a true moat in the industry. As one of the few specialised orthopedic practices directly integrated into a surgical clinic, it has its strongest acquisition channel built into the business. This is unique in the allied health industry & only was able to happen after years of validated results that would be impossible to achieve without an entire business optimised towards owning one specific category.

Fulfilment is the moat

In 2026 MTP Health still has its flagship offering as outcome based, longer term rehab programs. The success of the Knee program, allowed for further diversification with the referral pathways to create a broader offering to a more general Restore Program that had the same skeleton: 12 weeks, a proprietary functional assessment, four levels from Foundations to Performance, delivered small-group, one-to-one and online.

The primary clinic moved to a much larger location inside North Shore Health Hub, a hospital precinct a short walk from Royal North Shore and North Shore Private, with orthopaedic surgeons consulting in the same building. The additional clinics were setup around key hospital precincts across Sydney, with a strong online offering that allows for scalable fulfilment.

The original mission is still intact: empower a million people by improving the way they move. The specific positioning allowed for MTP to take quantum leaps towards achieving it, with compounding month on month.
